I can't for the life in my guess what would suddenly cause this. I'm even afraid to type to much here...I've got some 400 emails in three folders -- not too much?

The best thing to do here is possibly rename or move your "mail" directory temporarily. You should be able to tell if you have some corrupted mails causing your problems. Start KMail and it will create a new "mail" directory. If all is well, move a folder from your old mail directory, restarting kmail each time to see which file or folder holds the corrupt data. If you still have a problem, check your settings files and kmail directory in your /home/<user>/.kde/share/config or apps directory. If it continues to act strangely, then clean out your /tmp directories, as you might have gotten a corrupt file there.
