[opensuse] GRUB gfxmenu editing?

I'm having problems getting a new /boot/message file to work.
I unpacked the old one with cpio, changed the back.jpg, repacked it all, recreated initrd and all I could think of.
At reboot, I get the graphic menu, but the image doesn't turn up, it's all black instead.
Any ideas on where I may gone wrong, or perhaps a link to a good how-to on the subject?
Anders.
